Open-source vs closed models in production — 2026 reality check

Open models have closed the quality gap for a lot of tasks, but every time I run the numbers, hosted closed models still win on total cost once you include GPU ops and eval time. Self-hosting only made sense for us under strict data requirements. What tipped the decision for your team?
